That was the challenge behind this project.
After a new Procurement division was established, the monthly regular purchasing estimation process was still heavily dependent on manual Excel work between Operations, Warehouse, and Procurement.
The process involved:
Manually consolidating operational requests
Inconsistent product naming between files
Manual conversion from repack to full-size purchasing units
Manual calculation based on MOQ and purchase multiples
Manually tracking previous purchase prices
Manually summarizing suppliers and payment methods
As a result, the monthly estimation process could take 7–10 working days.
Instead of automating each manual step separately, I redesigned the data flow and centralized the process using Google Sheets.
The system connects:
Operational Requests
↓
Warehouse Stock Data
↓
Procurement Master Data
↓
Automated Calculation
↓
Procurement Estimation
↓
Supplier & Payment Summary
The system automatically:
Consolidates products with operational demand
Converts repack quantities into full-size purchasing units
Calculates purchasing quantities based on MOQ and multiples
Retrieves product price, supplier, payment method, and shipping information
Generates supplier and payment summaries
After a 2-month trial, the process was significantly streamlined.
7–10 working days → 1 working day
The manual work was reduced primarily to checking the final quantity, with an estimated 85–90% improvement in process efficiency.
I prepared a version using dummy data so the workflow and automation can be explored without exposing company information.

This project reinforced an important lesson for me:
Good automation is not just about reducing manual work. It starts with understanding the process, identifying where the data flows, and designing a system that makes the process simpler and more reliable.
